Checklist for executing developer experience surveys and metrics reviews.

  1. Validate DevEx pillars, survey questions, and privacy statements with leadership and legal.
  2. Configure survey tooling, segmentation tags (team, location), and communications plan; launch window for 5–7 days.
  3. Extract supporting metrics (PR wait time, build duration, incident load, support tickets) for the same period.
  4. Analyze results; highlight top friction themes and positive trends with supporting qualitative quotes.
  5. Facilitate readout session with platform, product, and engineering leadership; choose top three interventions and assign owners.
  6. Publish scorecard summarizing insights, commitments, and timelines to the entire engineering org.
  7. Track action progress biweekly, updating status publicly and adjusting backlog as new data arrives.
  8. Prepare retrospective deck before next survey to document what changed, what stuck, and where further investment is needed.

Prerequisites

  • Survey tooling capable of anonymous responses and trend analysis.
  • Data access for engineering metrics and a team to steward confidentiality.

Pitfalls

  • Survey fatigue caused by long questionnaires or unclear purpose.
  • Failing to follow up on commitments, eroding trust in the program.
  • Ignoring segments (new hires, remote teams) that may experience disproportionate friction.
